I have a similar kind of problem, although no error message.
Background: I have Xperia Neo phone, bootloader was once unlocked for rooting, now it is relocked and last update I received via official update tool so bootloader should really be locked.
Problem: right now I can't get the ICS update, not via PC companion nor update tool. My phone definitely is in the update list. My wife also has Xperia neo and was able to get update without any problems (she never had the bootloader unlocked though).
Question: is once unlocked and now relocked bootloader the issue, which causes my update problem or not? Once again, last Gingerbread update I was able to recive via official update tool and that was when I had locked the bootloader again.
It has been almost a month now and still no update. I think the problem is no other but my phone... But what precisely is the problem? Anyone?

Yes I have - I have PC Companion in one computer and Sony update tool (SEUS) in another - both programs say that my phone is already up to date.
have you flashed your phone before?

I have, actually.
Here is my phone tinkering history, as good as I can remember. Last summer, I unlocked the bootloader and flashed prerooted rom to try out the usefullness of rooting. Some time after the official update arrived, but I had to again flash the updated rom manually because of unlocked bootloader and I lost root. I rerooted again a bit after the update and then the rumors of ICS began to arrive. I then locked the bootloader again and received last Gingerbread update nicely by SEUS. The next update is the current ICS but I can't get it - I get the message that my phone is already up to date.
When I had my bootloader unlocked the phone still informed me about the updates but I was not able to get them (obviously), but with relocked bootloader I have received one official update, so theoretically I should have a chance to get ICS as well.
I have contacted with support also and today I received the answer that probably all that tinkering is the reason the ICS can't be installed by official channels.
As it seems I have to update manually?
have you tried to re-lock your bootloader?
